Part 1 · Inventory

How much to keep, of what, and what it costs you.

  1. 1ABC-XYZ: not every product deserves the same attentionA few products carry most of the money; some sell steadily and others unpredictably. Classifying both ways tells you where to focus.6 min
  2. 2Safety stock and service levelSafety stock is the cushion that absorbs surprises in demand and in supplier lead time. The higher the service you promise, the thicker the cushion.7 min
  3. 3Inventory policies: when and how much to orderA policy is a simple rule that answers two questions — when do I order, and how much. Different rules fit different products.10 min
  4. 4What inventory really costsHolding stock costs money every day, ordering costs money every time, and running out costs sales. The best quantity balances all three.8 min

Part 2 · Buying

Turning the forecast into purchase orders, and grouping them per supplier.

  1. 5Consolidated buying: one order, many productsWhen one supplier sells you many products, ordering them together shares the fixed cost of each order — freight, customs, paperwork.8 min
  2. 6MRP: from what you sell to what you must buyMRP turns the forecast into purchase orders, week by week: it subtracts what you already have and what is on the way, and releases each order one lead time early.8 min

Part 3 · Distribution

Moving stock through the warehouse and from the central warehouse to the branches.

  1. 7DRP: one central warehouse, many branchesDRP decides how much the central warehouse should send to each branch and when, so every branch has stock without each one buying on its own.8 min
  2. 8Warehouse: organise it to move more with fewer stepsIn a warehouse most of the time goes on walking. Placing each product by how often it moves, grouping orders and balancing staff across areas multiplies what ships per hour.12 min
  3. 9Transportation: full trucks, partial loads and routesA truck costs almost the same full or half empty. Filling it, and visiting several branches in one route, is where transport savings come from.8 min

Part 4 · Bringing it together

The monthly process that turns all of the above into one plan for the company.

  1. 10S&OP: one plan for the whole companyEvery month, sales, purchasing, operations and finance review demand and supply for the next 18 months together, and management makes the calls. The whole company then works from one set of numbers.15 min
